How to check a factory before you pay
2026-10-24
A factory's own quality team checks the factory's work. An independent inspector has no financial interest in the order.
Why independent
Third party inspectors work independently with no financial interest in the transaction outcome, unlike supplier-conducted quality checks.
Willingness to allow third-party inspections is one of the quality control elements to verify before you order. Ask the factory early, and don't load containers without third-party quality control.
Do you need one?
Not every order does. Small sample orders under $500, repeat orders from verified suppliers and low-risk products can go without. It is essential for first-time orders from new suppliers, shipments of $5,000 or more, safety-critical or regulated products, and custom-manufactured items with specific requirements.
When to book it
A final inspection can begin only after production is complete and the goods are packed. Most buyers book it when production is complete and at least 80% is packed, before the final payment.
What to write in the order
Specify the AQL levels in the purchase agreement. AQL means acceptance quality limit, and the sampling schemes are set out in ISO 2859-1.
Common starting levels are AQL 0 for critical defects, 2.5 for major and 4.0 for minor. Your product may need different ones, so treat them as a starting point to discuss.
Payment
Pressure to pay 100% upfront is a warning sign. Tying the balance to a passed inspection keeps your leverage until the goods are checked.
What I did on DCS Vert
On DCS Vert I hired Nebulant for color matching. The reference was a physical Pantone plastic chip, sized for a spectrophotometer, and the samples came from Signature Plastics. The updates are in the group buy thread.
The chart shows measured reflectance by wavelength for the purple accent samples and the Pantone chip, glossy and textured.
Green came first. The Alpha R1 sample measured under 2.0 on both finishes, and I counted that as a match.
Purple was harder. Pantone could not supply purple chips at first, so I had to eyeball it until they restocked in March 2023. Round 1 came back at 3.24 glossy and 3.74 textured, which did not look good, so I asked for another round.
Round 2 had three options. A was not close. B and C were close, and I chose C as the closest.
Color was not the only check. When the sets reached vendors, I checked for wrong molds and requested replacement keys before shipping.
How to read the numbers
L*a*b* describes a color with three numbers. L* is lightness from black to white, a* runs from green to red, and b* runs from blue to yellow.
Delta E is the distance between two colors in that space, here the sample and the Pantone chip. A lower number means a closer match. As a rough scale, below 1 is imperceptible, 1 to 2 is barely noticeable under close inspection, and 3 or more is clearly visible and often unacceptable.
DeltaE (76) is the original formula. DeltaE (2000) adjusts it so the result better matches how the eye sees color, because differences in highly saturated colors are harder to see than in others. It is highly recommended for industrial color differences such as plastics.
There is no single pass mark. The right number depends on the color, material and use, so agree it, the formula and the measurement conditions before anything is measured.
The main color, Pantone 627 C, measured on the Alpha R1 sample. Values are L*, a*, b*.
Glossy. Sample: 19.24, -13.70, -1.05. Pantone PQ-627C: 17.91, -13.05, -0.99. DeltaE (76): 1.48. DeltaE (2000): 1.04
Textured. Sample: 24.27, -10.48, -1.62. Pantone PQ-627C: 25.83, -8.73, -1.07. DeltaE (76): 2.40. DeltaE (2000): 1.98
The accent color, Pantone 276 C, took two rounds: round 1, then three options in round 2. DeltaE (2000) for each:
Glossy: R1 3.24, R2A 4.09, R2B 1.46, R2C 0.90. Textured: R1 3.74, R2A 3.04, R2B 1.53, R2C 1.05
Before you place the order
1. Put the inspection in the order State that the shipment is subject to third-party inspection.
2. Agree the tolerance For color, name the reference, the delta E formula, the measurement conditions and the number.
3. Name the AQL levels Write the levels for critical, major and minor defects.
4. Book it when production is done Production complete and at least 80 percent packed, before the final payment.
5. Do not pay in full upfront Keep the balance until the inspection result is in.
